
Navigating leadership, identity, and innovation in Higher Education's third space
This article is adapted from my FSEDA fellowship portfolio.
For over a century, the organisational architecture of higher education rested upon a clean, binary division (Tight, 2014). On one side stood the academic domain: faculty members, researchers, and disciplinary scholars tasked with knowledge creation, peer-reviewed enquiry, and teaching. On the other side stood the administrative domain: registry officers, finance managers, and operational staff charged with maintaining institutional infrastructure, compliance, and regulatory governance.
This traditional dualism assumed that academics taught and researched while administrators administered. Roles were clear, boundaries were rigid, and professional identities were defined by well-demarcated institutional territories (Gornall, 1999; Middlehurst, 2010).
Throughout my career as an educational developer and in my current role as Director of Academic Practice, I have lived the breakdown of this binary model. My work sits directly at the intersection of academic quality, digital pedagogy, and operational infrastructure. Grounded in my doctoral background in Information Systems and Computer Science and my professional engagement through Fellowship of the Staff and Educational Development Association (FSEDA), I have observed how the rapid expansion of digital learning environments, complex public-private university partnerships, and online program management (OPM) models have rendered traditional institutional boundaries obsolete (Garrett, 2019). Modern universities no longer operate purely as insulated academic enclaves; they function as complex, multi-layered ecosystems (Barnett, 2011).
In the space between academic tribes and corporate operations, a distinct mode of leadership has become necessary. Operating in what higher education theorist Whitchurch (2008a, 2008b) terms the "Third Space," practitioners like myself bridge the divide between pedagogical strategy, technological execution, and institutional policy.
This article examines the nature of Third Space practice in contemporary higher education through the lens of my own professional journey. Drawing on foundational frameworks (including Whitchurch’s taxonomy of professional identity, Brookfield’s reflective lenses, and Trowler’s academic tribes), I explore how boundary-spanning practitioners navigate operational friction, maintain academic rigour, leverage generative AI, and lead transformative change across complex institutional divides.
Theoretical foundations: Origin and evolution of the 'third space'
The concept of the Third Space originated in critical geography and spatial trialectics. When Whitchurch introduced the concept to higher education research, she recognised that modern universities were producing similar lived hybrid zones (Whitchurch, 2008a, 2008b). Institutional imperatives were giving birth to projects that required simultaneous understanding of academic standards, pedagogic theory, regulatory compliance, financial viability, project management, and digital infrastructure (Clegg, 2008; Whitchurch, 2010).
Whitchurch’s Identity Continuum
Whitchurch (2008a, 2012) categorized university professionals along a structural continuum based on how they interact with institutional boundaries:
- Bounded Professionals: Work strictly within defined job descriptions and established organizational structures, such as traditional registry or pure disciplinary faculty.
- Cross-Boundary Professionals: Recognise structural boundaries and actively build bridges or formal hand-offs between distinct departments.
- Unbounded Professionals: Disregard traditional structural boundaries, drawing flexibly on resources and networks across the institution to achieve strategic goals.
- Third Space Professionals: Work perpetually in hybrid environments, drawing on both academic and professional knowledge to create entirely new institutional capabilities, roles, and collaborative spaces.
In my daily practice, I experience this continuum not as static categories, but as a dynamic space of negotiation. Having led pedagogical and quality assurance frameworks across diverse online degree programs, my work requires moving fluidly between academic governance and technological implementation (Whitchurch, 2023, 2026; Whitchurch & Healy, 2024).
Anatomy of 'third space' practice: Where academics and professionals Intersect
The cultural landscape of the university demonstrates why third space work is both vital and fraught with friction. Paul Trowler (2006, 2008) expanded upon Tony Becher’s foundational concept of "academic tribes and territories" (Becher & Trowler, 2001), illustrating how distinct academic disciplines form unique cultures, vocabularies, epistemological assumptions, and codes of conduct.
Academics often view external interventions with skepticism, guarding their disciplinary autonomy against perceived managerialism or commercialisation (Deem et al., 2007; Shore & Wright, 2000). Conversely, professional services and operational teams may perceive academic processes as slow, resistant to change, or indifferent to delivery deadlines.
In my work facilitating partnerships between universities and external delivery teams, I operate at the point where these cultures meet. When establishing online postgraduate programs, for instance, commercial operational models demand rapid development cycles, standardised assessment rubrics, and high-touch student retention metrics. Disciplinary academics, by contrast, may worry that these operational imperatives compromise academic rigour (Watermeyer et al., 2021).
Here, I view my role as a translational leader (Veles, 2024; Veles & Carter, 2016). Drawing on my computer science background alongside educational development frameworks, I speak fluent "academic" (validating concerns regarding constructive alignment, pedagogical integrity, and scholarly autonomy) while simultaneously speaking fluent "operations" (managing project timelines, technical architecture, risk registers, and digital accessibility compliance).
Reflective Practice Through Brookfield’s Four Lenses
Navigating these competing tensions requires structured self-reflection. My engagement with the SEDA Fellowship framework reinforced the value of scholarly reflection in maintaining professional authenticity (Handal, 2008; McIntosh, 2010). Stephen Brookfield’s (2017) Four Lenses framework offers a robust tool for evaluating Third Space practice:
- The Autobiographical Lens: Reflecting on my own trajectory across technical, academic, and strategic leadership roles. Holding a PhD alongside an operational directorate role creates a hybrid professional identity that informs how I approach institutional challenges (Celia & Gordon, 2010; Hall, 2023).
- The Student Lens: Observing how hybrid course designs, diagnostic support systems, and online support structures impact student engagement. In my work developing self-diagnostic study skills tools for online postgraduate taught (PGT) students, this lens proved essential in ensuring that scaffolding met students at their point of need (Biggs & Tang, 2011; Wood & Galloway, 2012).
- The Peer Lens: Engaging in critical dialogue with educational developers, instructional designers, and university partners to benchmark practice, review quality standards, and surface organisational blind spots (Bovill, 2020; Kensington-Miller et al., 2012).
- The Theoretical Lens: Grounding daily operational decisions in established educational literature (Macfarlane et al., 2024; Murray, 2025; Ramsden, 2003) rather than relying solely on administrative convenience or institutional habit.
The Paradoxes, Dilemmas, and Dynamics of Third-Space Leadership
The Credibility Paradox
Third Space practice is defined by a central paradox: to be effective, one must maintain credibility in two domains that often evaluate performance using opposite metrics (Whitchurch, 2018).
- In the academic domain, credibility is built through research outputs, peer recognition, rigorous quality standards, and disciplinary expertise.
- In the operational domain, credibility is measured by project execution, KPI attainment, risk mitigation, and process efficiency.
As a third space leader, I have found that overcoming this paradox requires deliberate positioning as an authentic, expert collaborator. Rather than imposing top-down mandates, success comes from demonstrating how digital tools and structured learning design directly serve academic scholarship and student success (Roxå & Mårtensson, 2009, 2017).
Assessment Rigour vs. Interventionary Support
A key area where Third Space tension manifests in my practice is in assessment design and student support. As online and postgraduate cohorts diversify, institutions must implement proactive, interventionary support mechanisms (Thomas, 2012).
When developing early diagnostic tools for online PGT students, my goal was to provide immediate feedback on academic literacy and technical readiness without compromising the academic rigour of the program (Nicol & Macfarlane-Dick, 2006).
Third space leadership ensures that early intervention strategies uphold academic integrity while providing inclusive, scaffolding frameworks for diverse learners. By creating self-diagnostic mechanisms that feed directly into module design, we bridge the gap between academic expectations and student readiness (Carless & Winstone, 2023).
Generative AI: The new horizon for 'third space' ractitioners
Disrupting Assessment and Pedagogy
The rise of Generative Artificial Intelligence (GenAI) represents one of the most profound disruptions to higher education in modern history (Selwyn, 2019; Williamson et al., 2024). GenAI directly challenges traditional assessment formats (such as unmonitored essays and basic literature summaries), forcing institutions to re-evaluate how they measure learning (Dawson, 2021; Lodge et al., 2023).
In my practice, I view GenAI as an inherently Third Space challenge. It cannot be solved purely through academic policy (which moves too slowly) nor purely through technical bans or software detection tools (which are unreliable and pedagogically counterproductive).
Third Space Leadership in AI Integration
As an educational leader with a background in information systems, I advocate for an integrated approach to GenAI across three key dimensions:
1. Redesigning Authentic Assessment: Guiding academic teams away from easily automated tasks toward process-oriented, reflective, and contextualised assessments (such as viva voce defenses, real-world case analysis, and evaluative AI critique) (Bearman et al., 2024; Sambell & McDowell, 2012).
2. Developing Ethical AI Literacy: Creating institutional guidance that helps both staff and students evaluate the technical limitations, data privacy concerns, and algorithmic biases of GenAI tools (Knox, 2020; Niemi et al., 2023).
3. Establishing Agile Governance: Bridging the gap between university academic integrity boards and technological advances, establishing flexible policy frameworks that encourage innovation while safeguarding quality (Bearman & Ajjawi, 2023).
The future of the third space
The binary divide between academic and administrative spheres belongs to a bygone era of higher education (Middlehurst, 2010). As institutions navigate financial pressures, evolving student demographics, technological shifts, and complex external partnerships, their success relies heavily on those who inhabit and lead within the Third Space.
Far from being a marginal or ambiguous zone, the Third Space is a vital center of institutional innovation. Third Space leaders (equipped with translational skills, reflective frameworks, and pedagogical expertise) are uniquely positioned to build trust, foster interdisciplinary collaboration, and champion educational excellence (Veles et al., 2019).
By embracing boundary-spanning practice, higher education institutions can move beyond old divides, creating a resilient, agile, and collaborative future for academic practice.
